Iconic India is a premium fashion retailer offering international and domestic clothing, footwear and accessories for men, women and children. The company has an omnichannel presence, more than 25 stores across India and a portfolio that has grown from eight brands to over 40 brands.

Challenges

Iconic India used Shopify alongside Increff, Unicommerce, warehouse systems and multiple logistics providers. Because these platforms operated through separate workflows, inventory information could differ between systems, orders required manual allocation and shipment updates were difficult to track from one place.

The disconnected setup became harder to manage as order volumes and fulfilment locations grew.

Teams had to spend more time checking inventory, moving order information between systems and following up on warehouse or logistics updates. This limited visibility and increased the risk of processing delays or data mismatches.

Solution

The first step was understanding how inventory, order, fulfilment and shipment data moved between Shopify, Increff, Unicommerce, warehouses and logistics partners. Rather than fixing each connection separately, the team looked at the complete order journey and identified where information was being repeated, delayed, or handled manually.

Based on that workflow, our shopify experts team built a centralized Node.js middleware layer between Shopify and the operational systems. Shopify Admin APIs, REST APIs and webhooks were used to keep inventory and order information moving between platforms, while standardized data handling helped reduce inconsistencies between systems.

In practice, the middleware focused on three areas:

  • Keeping inventory synchronized between Shopify and connected systems.
  • Routing orders to the appropriate warehouse or fulfilment location.
  • Bringing shipment and tracking updates back into the connected order workflow.

The important part was not simply connecting the APIs. The integration logic also had to account for how Iconic India actually managed inventory, warehouses, fulfilment and logistics.
